The headline number is hard to ignore: 80% of AI projects do not meet their business objectives. That is not a pessimistic estimate. It comes from RAND Corporation research published in 2025, covering hundreds of enterprise AI initiatives across industries.
Of those failures, roughly a third are abandoned before reaching production. Another 28% make it to deployment but deliver no measurable value. And 18% deliver some value, but not enough to justify the cost.
So what does the other 20% do differently? And more importantly: how do you avoid becoming an expensive cautionary tale?
The pilot graveyard.
Nearly two thirds of organisations remain stuck in experiment or pilot mode with their AI initiatives. Gartner reports that at least 30% of generative AI projects will be abandoned after proof of concept by end of 2025. The median time from pilot approval to shutdown: 14 months.
MIT Sloan found that 95% of generative AI pilots fail to reach production, with cost overruns averaging 380% when companies do try to scale from pilot to production.
The pattern is always the same. A team builds a demo. It works in a controlled environment. Leadership gets excited. Then reality arrives: data is messier than expected, integration is harder than estimated, and nobody defined what “production-ready” means. The project stalls, budget runs out, and the organisation moves on to the next shiny thing.
The five root causes.
When you look at the data across multiple studies, the same failure patterns keep appearing. None of them are about the AI itself.
1. No agreed definition of success. 73% of failed projects lack clear executive alignment on success metrics before the project starts. When you cannot define what “done” looks like, you cannot know when you have arrived. Or when to stop.
2. AI treated as an IT project. 61% of failed initiatives treat AI as a technology deployment rather than a business change. AI touches workflows, roles, and decisions. Treating it as a software rollout misses the point entirely.
3. Data quality ignored until it is too late. 71% of failed projects encounter significant data quality issues. Companies assume their data is ready because it exists. But existing is not the same as clean, structured, and accessible. 70% of the variation in AI project outcomes traces back to data foundations.
4. Leadership evaporates. 56% of failed AI projects lose active C-suite sponsorship within six months. AI projects that retain sustained CEO involvement succeed 68% of the time. Without it, 11%. The difference is not subtle.
5. No path from pilot to production. Over 60% of AI pilots fail to scale because they lack a structured roadmap, clear ownership, and defined service-level expectations. The demo was the easy part. The hard part is making it work every day, at scale, with real data and real users.
The financial cost of getting it wrong.
These are not just abstract failures. The financial impact is concrete:
- Abandoned projects cost an average of EUR 4.2 million in sunk costs
- Completed-but-failed projects cost EUR 6.8 million but deliver only EUR 1.9 million in value: negative 72% ROI
- Successful projects cost EUR 5.1 million and deliver EUR 14.7 million in value: positive 188% ROI
The difference between success and failure is not the size of the investment. Successful projects cost roughly the same as failed ones. The difference is in how the money is spent: on scoping, data preparation, organisational alignment, and a realistic path to production.
What the 20% do differently.
Successful AI projects share patterns that are surprisingly consistent across industries and company sizes.
They start with a business case, not a technology bet. The question is never “what can AI do?” It is “what specific problem costs us the most, and is AI the right tool to solve it?” If the answer is no, they walk away.
They scope for production from day one. Successful teams define the production environment, integration requirements, and maintenance plan before writing a single line of code. The pilot is not an experiment. It is a prototype of the production system.
They prefer buying to building. MIT research shows that purchasing specialised AI solutions from vendors succeeds about 67% of the time. Internal builds succeed roughly one third as often. Unless your competitive advantage depends on a custom model, buying is the better bet.
They fix data first. Before any AI work begins, they audit data quality, fill gaps, and establish governance. This is unglamorous work. It is also the single most predictive factor in whether the project will succeed.
They assign a business owner, not just a technical lead. Every successful AI project has someone on the business side who owns the outcome, defines the metrics, and has the authority to make decisions about scope and resources.
They measure from the start. Only 29% of executives can confidently measure AI ROI. The 20% that succeed define their metrics before they build anything. Time saved. Cost reduced. Revenue influenced. Pick one, measure it, and be honest about the results.
A framework for deciding whether to proceed.
Before committing budget to an AI initiative, answer these five questions honestly:
- Can you describe the business problem in one sentence, without mentioning AI?
- Is your data for this process clean, accessible, and governed?
- Do you have a named business owner with budget authority?
- Can you define a measurable success metric before starting?
- Do you have a realistic plan for going from pilot to production?
If you answer “no” to more than two of these, you are not ready for AI. You are ready for preparation. And that preparation will save you millions compared to jumping in unprepared.
