Every AI project is a data project in disguise.
AI models are only as good as the data they consume. A well-architected model trained on bad data will produce bad results. A simple model trained on clean, relevant data will often outperform it.
The distinction that matters is not "do we have data?" Most companies do. The question is whether that data is ready: accessible, clean, structured, and governed well enough for a system to use it reliably. Having a decade of customer records in a CRM does not mean you have usable data. It means you have a decade of records that might be usable, if someone checks.
What data readiness actually means.
Data readiness is not a single metric. It breaks down into four dimensions that operators can evaluate without a data science team.
Accessible. Can you get to the data without asking three different people, exporting a CSV, and emailing it to yourself? If accessing critical business data requires tribal knowledge, the data is not ready.
Clean. Is the data consistent, deduplicated, and current? If your CRM has five records for the same company with three different spellings, no model is going to help you.
Structured. Is the data in a format a system can consume, not just humans? Free-text notes, inconsistent field usage, and untyped columns make data usable for people but invisible to machines.
Governed. Who owns the data? Who can change it? What are the rules? Without governance, data quality degrades continuously. Every new hire, every process change, every system migration introduces drift.
The gap most companies do not see.
The Netherlands has some of the strongest digital infrastructure in Europe. Cloud adoption is high, SaaS usage is widespread, and most mid-market companies have invested in modern tools.
But cloud access is not the same as data readiness. Most mid-market companies have their data spread across ten or more systems with no integration layer. Finance runs one stack, operations another, sales a third. Each system has its own data model, its own conventions, and its own version of the truth.
From the outside, the company looks digitally mature. From the inside, getting a complete picture of a single customer requires checking four different tools.
Why fixing data later never works.
Most companies discover their data problems during AI development, not before. By that point, the timeline is committed, the budget is allocated, and the team is under pressure to deliver.
The result is a forced choice: fix the data properly (expensive, slow, delays the project) or work around it (fragile, inaccurate, undermines the outcome). Most teams choose the workaround. Most workarounds become permanent. And the cost of getting it wrong compounds with every decision the system makes on bad data.
The fix is simple in theory: check your data before you scope your AI project, not during.
What data-ready companies actually do.
The companies getting value from AI share a set of unglamorous habits.
They audit data availability before scoping any AI project. Before asking "can AI solve this?" they ask "do we have the data this would need, and can we access it?"
They assign a data owner. A single person, not a committee. Someone who is accountable for data quality in each critical system.
They connect core systems before buying new ones. Integration between existing tools often delivers more value than adding another platform.
They document business rules in a format machines can follow. If the rules for lead scoring, pricing, or approval only exist in someone's head, they are not ready for automation.
They accept that cleanup is ongoing. Data quality is not a one-time project. It is a discipline, like financial accounting. You do not audit your books once and assume they stay accurate forever.
A quick test for your own readiness.
Answer these five questions honestly:
- Can you pull a complete customer record from one system?
- Do you know how many data sources feed your core workflows?
- Is there one person who can explain the business rules behind your key process?
- When was the last time someone checked your CRM or ERP data for duplicates?
- Could a new hire understand your data landscape from existing documentation?
If you answered "no" to more than two: your AI readiness problem is not about AI. It is about data. No model, platform, or vendor is going to fix that for you.
